Hayley had built her business from nothing. two hair salon locations. a team she was proud of. from the outside it looked like she had done it: grown the business to two locations and stepped back enough to be present for her kids. she had a new baby. she was not in the business every day. what she knew, even if others couldn't see it, was that the whole thing felt like a stack of cards. she hadn't built the foundation to support what she had created. there were no documented systems. no accountability structure. the team were not meeting their kpi's. culture was inconsistent across locations. she had removed herself from a role without removing herself from the dependency. the business stopped when she stopped. it just took longer to show up than it did for founders who were still on site every day.

the shift

values and vision were documented and embedded into the business properly for the first time. pen on paper, shareable with the team, a foundation that existed outside of Hayley's head. the recruitment process was rebuilt. values-aligned hiring became the standard. people who weren't on the bus were moved on with confidence. hard conversations were adopted as a leadership standard rather than something to get around. kpi's were installed and held at both locations. an operating rhythm was built that meant the locations ran consistently whether Hayley was present or not. what had previously been a creative industry where "you can't systemise people" became a business where both locations were doing the same thing with consistency.

Hayley sold 50% equity in the business. the buyer had been weighing up Hayley's business against another. Hayley's was worth five times the other in the buyer's assessment. the buyer's exact words: "i can see the culture you've created, the systems you've got." she could step in and start making profit without the heavy lifting. the sale proceeds paid off most of Hayley's mortgage. the business was a transferable asset. it had stopped depending on its founder and started standing on its own.

the lesson

removing yourself from the day-to-day is not extraction. extraction is when the business has the foundation to stand without you. Hayley had done the first. exyt built the second.
