before

Ben had built his gym over eight years. six hundred members. eleven people. a culture members told their friends about. then march 2020. revenue went to zero in seventy-two hours. the government support was uncertain. the lease was not. Ben was the person every team member called. he was the person every member emailed. he was the person making every decision about what came next. none of this had a playbook. none of it had a structure that meant anyone else could make the calls. Ben was the business. and the business was closed. he spent three months not sleeping properly, making decisions in the dark, holding a team together with no revenue and no certainty. the crisis hadn't created the structural problem. it had revealed it.

the shift

came to exyt in the second lockdown period. the structural work was the same regardless of the circumstances. decision rights built across the team so Ben was not the answer to every question, even in a crisis. online delivery model built and owned by the head trainer, not by Ben. member communication structure installed so the team could manage the relationship with the membership base without Ben as the single point of contact. financial architecture reviewed - cost base restructured, revenue model rebuilt around what the business could actually deliver in an uncertain environment.

after

the gym reopened with a leaner cost base, a stronger online offering, and a team that had learned to operate without Ben as the answer to everything. membership recovered to five hundred and twenty within four months of reopening. by twelve months post-lockdown, revenue was at $1.6m, higher than pre-covid. Ben had not been the answer to a member query in six months. the head trainer ran the facility three days per week without Ben on site. Ben had his first proper week off in four years.

the lesson

covid didn't create Ben's structural problem. it revealed it. the businesses that came out stronger were the ones that used the crisis to build what they should have built before it.
